Somebody said yes to your department this week. You just watched the month that follows, and almost none of it is training.
A new recruit arrives having already made the hard decision. What follows is a run of small administrative moments, and each one either confirms it or chips at it.
Nobody leaves over one thing. They leave over four weeks of nobody quite knowing what happens next.
What the first weeks actually are
Count the touches. The onboarding form, the reply that says it arrived, the orientation material, the first date on a calendar, the record that says they finished.
Every one of them is paperwork, and every one of them is a small promise about how the department runs.

Officers rarely see the run as one thing, because each piece of it belongs to somebody different. Write the whole sequence down on one page, in order, with a name against each step.
Check yourself
Two situations. Answer them the way you would standing in the hall, because nothing here gets stored.
A recruit joins in October and stops replying by December. Nothing went wrong at a call. Where is the most useful place to look first?
The handovers between joining, orientation and the first date they were expected at
Whether they were suited to the physical side of the role
Whether the department is attracting the wrong sort of person
Drift shows up in the spaces between steps rather than inside any one of them. Look at where each step handed over to the next, and at who was watching when it did.
Which of these can a hall honestly promise somebody in their first week?
A firm date for finishing their training
The next three dates they are expected at, already in their own calendar
An answer to every question they have about the role
A department can promise what it controls, and dates sit in its own calendar. Handing them over early is the cheapest signal of competence a hall has, and it buys nothing with somebody who joined for something the department never offered.
Where this lesson's claims come from
Nothing here is a measured result about any department, any officer or any product. The run of first weeks is this course's own framing, built from the ordinary administrative steps a volunteer hall already carries.
